At what point will Ludmilla realize she is not in charge of what she thinks she's in charge of? As far as it's been said by the GM, she' only in charge of he caravan getting to the town. She acts like she's in charge of he group for their entire time in the Wastes, which she is decidedly not.

Not only in charge of the caravan getting to town, but also the entire prologue mission. Which means until the tutorial boss is dead, she is in charge.

Even if she’s in charge of the mission, she’s still been abusing authority that she doesn’t have. She acts like she’s in charge of the group for their whole time in the wastes, which she decidedly isn’t, as you yourself have said. She might be in charge of the mission, but I find it unlikely that she, as she is explicitly a retainer of the King and not a Church official of any kind, has the authority to terminate Shina’s contract with the Church, which (even if she could do it for this mission) was presumably for missions beyond the first one. She is, as your own character noted, endangering the mission more than any insubordination could by yelling so much that it’s a small miracle that the monsters haven’t shown up yet. And this is everything I’m getting just from a quick read-through on my phone, when I actually look I can bet I’ll find more. At this point, it’d be a shorter list for those less fit to lead.

Why would Shina WANT to work for Ludmilla? Ludmilla was both an arrogant shit and racist. That way, if Ludmilla let her go, then she could get a better deal from someone who wasn't stupid.

Exactly. Ludmilla lets her go, and Shina just refuses to work for her again. Win win. Ludmilla even paid her. Plus, the money she could have made on the expedition just gets given by other jobs.
