Yeah, your "nobles" have some horses in their household, your family also has some, none are trained as warhorses though.

 The men should train in formation tactics, but should not do any major construction during winter

Year One Season Four: Winter
Winter begins with a light snow, covering the lands in a thin veil of white. In the High Bastions the previous lord sits down to a meal, pork and bread, and wine. later that day he feels a cramping in his gut, and heads to the latrine. Before he reaches his destination he bends over heaving, and a servant rushes up to him. By the time the servant finishes the work he was paid to do, the previous lord lays dead, killed by a knife in case the poison didn't kill him. The next day his heir announces the bad news to the people of his city. Even in the winter you sent out orders to build a series of watch towers, and have a series built along the coast. a few of the workers die due to the harsh conditions of winter, but they are still maned by spring, by random peasants however, not soldiers. You produce gambesons for the men in your fort, and light gambesons for your archers, using the loot gained from the caravan you raided as payment, aswell as handing out the regular gambesons to the troops you had wearing gambesons earlier, who now have the light variant.

You quickly send out orders to Idris Ladronette to gather his boats and go get Vernon and his men back. He quickly moves to get enough boats to do this quickly, and a week or two later he sets out to move the men back across. A few reports return saying that patrols were spotted heading to the town, and you men see a group of spear armed troops wander into the town right as your slip into the fog, returning to your side. Vernon takes his company to fort Dalmor, and assists in the construction of the keep there, along with first company, who have been training in formations near to the barricade, out of bowshot of course, with formations. Since they arrived later Vernon's men do not get as much experience in formations as Dalmor's do. Idris returns to the High Bastion.

The work on the keep goes slowly, but with the work of two companies, you use up the rest of the stone there and get a half finished keep surrounded by the wooden palisades, but it is beginning to begin to look like an intimidating position.

Urist is technically part of this side as well, and is in charge of first company at Castle Dalmor.

If he makes an appearance, then he'll be able to make the most of that then :P

Ok, 1st and 3rd Company should continue their formation training, and complete the Keep at fort Dalmor. 2nd Company is to build three catapults and start practising with them. Meanwhile, all males of noble birth (be it vassal or familial) are invited to join the Lancers, under command of Idris Ladronette. 2nd Company will instead be led by Charles Dalmor (son of Lord Dalmor). All the volunteers for the Lancers will be equipped with the standard gear for a noble, plus a lance. I'm hoping for at least ten members for the Lancers, but more are welcome.

We will also send an envoy to the swamp tribes with a gift (a small chest of gold), in the hope of starting a trade of silt for something suitable in return. And if we can get a promise not to deal with the Hao Kin Yuu Do'Dis, that would be good too.We shall also start stockpiling shields and spears, to be left at the militia training grounds at the villages/town. They'll train with them, maintain them and if called to arms take them with.

Mercenaries. Look for some archers/crossbowmen as we are seriously low on ranged weaponry, and also some skirmisher types. Rangers or something like that.

Finally, we will build windmills in the villages and a dedicated marketplace in the town.

 Any sort of upgrade to the towns is up to you, but if you want suggestions a windmill or more irrigation would be an idea, the silt is another, and if you can think of others feel free to do them.

We have a wood stockpile still, so let us build windmills in each village and a dedicated marketplace in the town.

EDIT: I'm updating my plan as and when I come up with more ideas.

Year Two: Season One: Spring
The snow begins to melt and life begins again in the barony, your farmers begin a new construction when your herald arrives with wood supplies, after they finish their planting of course, and by the end of the season you have the frames of a windmill built up in each town. Some men come from the villages to enlist in your army, 15 men armed with tools show up, most from farms without enough seed to plant for this season, or extra sons of other farmers. Your decree to the minor nobles of your lands goes out, and 5 of their sons show up with horse's and armor, and weapons, 3 more show up with armor, but no horses, and another shows up nearly destitute, and you supply these men with whatever missing equipment they need, although it puts a slight dent in the money you have, it eats through part of what you took as loot from the river town. Your lower class doesn't turn out in any numbers for recruiting, but you hear tell of a preacher who has gathered many of the destitute to his cause.
You begin to set up a market place in each town, but with planting season in effect, it see's little use.
You send a stock pile of weapons to each town.

Fort Dalmor
Your men quickly set out to build a trifecta of catapults in between their formation training regimen and have three built, however one evening an alarm is sounded and your commander rushes out to see a man wounded in the shoulder by an arrow, you rally your troops and return fire and the enemies who attacked you soon scurry off from the mountain side they attacked you from. But not before one of their arrows catches a rope on one of the catapults, putting strain on the wood and tearing it apart.

Lancers
Idris soon takes his new found banner men afield to train, however he ends up riding around more than anything looking for a fight. He insists on carrying the standard on his lance.

Second Company
Charles Dalmor is tasked with taking a treaty, and some gold up to the swamp people, he will return with news next season.

Mercenaries:
 The two bands that sort of fit your description and are for hire nearby are a small group of professional pavise crossbowmen, and a fair sized group of what look to be shepherds, wielding slings, but swear that they are mercenaries. Ask for other types of mercs and I will give you an idea of what is for hire.
