Ah! that changes quite a bit.

for one, get some bows made. in the next batch we should train some non-ranger archers as well.

then
1) 10 trained spearmen, 5 basic training spearmen to the mountain pass
2) 15 trained spearmen to the bridge ( keep separate organization from rangers)

should the enemy break out in our land past those defenses, if they don't outnumber us much we should command our retinue and half the soldiers training in the castle to meet them in battle before they get to siege us.

edit: those would be in addition to the actions already accepted by your baronal highness.

We shouldn't send anything to the mountain pass yet. I say 10 trained and 20 basic trained spearmen to the bridge for now; we can wait until their offensive is over to make our counterattack. We should have some reserves aside from the retainers.

Year One: Season 3 Autumn

As the leaves begin to fall from the tree's the farmers gather their year's work of planting and growing crops. On the home front you begin to promote you blooming iron working economy by setting out contracts for new armor, and in return for your efforts, you see many take on new apprentices and by the end of the season you see 12 new breastplates produced from your smiths, they aren't cheap, and this is compounded by poor news from the south, the second caravan carrying their taxes was raided. The survivors of the attack, though shaken take up arms with you, bolstering the poor number of troops you had turn out this season, as they most likely look for a warm place for the winter. You also have 19 bows made and stockpiled.
You hear wind of a river raid on one of your tiny villages on the river, the village in question hadn't paid taxes in years and had been left alone for many years by the administration. The survivors who you speak to say that the town was suddenly set aflame one night, as if struck by lightning, and warriors lept from the flames, killing all who opposed them, and routing any men who dared stand against them.
Prior to this you sent off one of your house with a group of soldiers to take command of the bridge with the rangers stationed there.

Due to your excellent management of farms your people will have enough food for the winter despite the raid, which will only damage your treasury.

Troops

Stalwarts/ Rangers: Your family member takes up command at the barricade, and sets about improving the lives of the troops there, by building barracks for the soon upcoming winter. Training continues into the season, with all of your men in the stalwarts becoming uniform, while the rangers recruits become trained. With barracks finished you set your mind to the barricade, and by the time winter comes around have reinforced it.
Over the season the enemy fort shows little change other than shifting some units in and out during the first house, these units are presumably reassigned to other tasks. The front is quiet.


At the castle the basic trained men advance to being trained along with the others.

One command position has opened up.

the 14 untrained guys currently using tools should get bows. We can use more archers.

also, it seems from the map that our south farm is blockaded. We need to dispatch an army to remove any enemy still on our territory. we lost this turn's taxes , but we must be sure it doesn't happen again.
I suggest sending someone to investigate that river village, the news we got are odd and concerning. We should understand what exactly happened.Even more concerning, that is somewhat close to our mines which are our main strength. It is getting time to think about stationing a garrison here, although probably not this season since it is winter.

incoming snow is going to limit our options somewhat On the other hand, there are plenty of empty hands since farmers are not farming. Perhaps we could encourage some to settle near the castle, expanding the town?

We should definitely go check out the small village and the site of the raid on the caravan. I suggest we sound out small patrol parties to the conflicted areas, especially the river village, if we do not initially find anything.

Also, we should definitely get those breastplates our blacksmiths made onto our troops. Namely the spearmen at the barricade.

Year One Season Four: Winter
Winter begins with a light snow, covering the lands in a thin veil of white. You try and promote a shift of farmers to the town but they do not want to lose their farms, and as such you are unable to make much headway on any expansion in the town.  The smiths continue to work on your breastplate orders, but slow down due to other orders this winter, getting you an extra five breastplates. While reports come in from outer towns that there are a few peasants froze to death over the winter, no major issues happen.

You dispatch the entirety of you breastplates to the Stalwarts. The rangers don't want any of it as it would slow them down. The barricade commander sends back a report that the enemy, when weather permits, is drilling closer to the barricade than before. The troops hole up for the winter in their barricades, with the hunter supplying them with a decent supply of meat.
They send another report that the enemy has constructed part of what looks to be a keep.

You dispatch your spearmen in two groups to scout. The patrol to the south come across where the ambush happened, they discover tracks back to the river, and lose track of where they went from there. They suspect that the enemy landed before marching through your lands, and set up patrols along the river, but spend most of their time in the southern town due to the winter.

In the north they work their way through the woods and hills, which slows them down greatly, by the time they get to the villages, they find it abandoned, a burnt shell. A few men claim to have seen boats pushing off, and floating into the rivers fog as your men arrive. They begin to patrol the north, using the town as a base of operations.

Both patrols say the area's are quiet.

The main town sees the equipping of your new recruits with bows, however they are very poor archers, they fire slowly, and are inaccurate, only marginally dangerous when firing volleys together, however you still set them to patrol your walls.

The barricade can still use a commander.

I suggest:

1. That we have the breastplates automatically equipped onto the Stalwarts as they are produced.
2. That we set up a good training regime for our soldiers (especially the poor ones, ie our archers at our castle) to become better.
3. We somehow improve our ability to recruit more soldiers.
4. That, sooner or later (probably later), we build another barricade (basically the same as the one at the bridge) at the mountain pass (just as a position to fall back to if things get bad, as well as a very small military outpost (with the main purpose of serving as an early warning) at this location:

Also, they are currently building a keep between those two mountains. If that is finished, it could put them in a particularly good situation. Maybe we could use this opportunity to try and put pressure onto them.
There are a few ways we could do this:

Less preferable: An assault of the area where the keep is being built. Probably less likely to succeed, obviously depends on our/their numbers, training, etc... Could we get a spy to get approximate numbers/amount of training of the soldiers at the site?

More preferable: Send a squad of rangers as a sort of scouting party to sneak across the river and past any patrols. Preferably, beforehand, try to find a pattern/time frame in the enemies' patrols that we can use to our advantage. Have them try to sneak here, through the woods:

and, if the scouting party is not in an immediately dangerous situation, try to fire a few volleys at them and before they can react, have the rangers withdraw through the same way they entered. If the rangers are followed, we could have them set up surprise ambushes in the woods while they withdraw, using the enemies' confusion to relocate/withdraw. Of course, we want as many of them back in one piece as possible, so have them be as careful as possible, yet quick and quiet. Hopefully, if all goes well, this will widdle their numbers down a bit.

Of course, this plan is not perfect. No promises. :P
