So how is gathering materials gonna be handed? With 12 of us even if we don't all need gear made it'll take a lot of time to gather the ores for it if it has to be done properly.

Well, with the more common stuff, you'll be able to send lower ranking guild members to gather them. Rarer stuff ((like the dragon-poo ore Kirito's second sword was made of)) will be more involved, possibly involving battle to get them.
