As you say, we are operating with limited resources, and this all depends on what we can find in the city and in their supply trains, but the castle's position in the middle of a city, combined with the... laxity... of the Kurian military means there will likely be a fair number of buildings with a good angle on the castle. Places that may be exploitable for things like ballistae, if we can get them. They would of course need a team to be reloaded, but I doubt they would have long enough to fire many shots before the occupiers retaliated anyway, and drawing more forces out of the castle would easily be worth one person remaining outside to pull a lever."

Plan:
+Give the scouts as much time as they need to (but no more than ~10 days, something like that):
  -Confirm the location of the tunnel entrance, and that it is both open and not obviously guarded or trapped.
  -Establish a better estimate of the enemy garrison, both in terms of their numbers and their quality.
  -Work out a projection of their watch rotations, when the guard changes, &c.
  -Build a description of their commander, as well as his daily routine.
Over the next three days, you get the following information.

SECRET GATE: The secret gate is definitely there, and it is definitely not trapped. The scouts don't think the occupiers even know about it.
ENEMY COUNT: The castle is very severely undermanned. Each guard tower has one or two guards, tops, on it, and the scouts don't think there are an awful lot inside. The soldiers themselves look kind of new to this. The scouts believe that most of the soldiers are in town, putting down resistance movements, of which there are many. There is also a somewhat more significant fight going on a little southeast of here, but that's neither here nor there.
WATCH ROTATIONS: It takes about five minutes for guards to change shifts. There is a shift every hour.
COMMANDER: The commander never leaves.

"Seems damned clear to me. S'long as we can get into the secret entrance without the blighters spotting us, should be simple enough to lead our lads in. Either we get to their commander and kill him, or we're made and have to cut down every last bastard t'stand in the way. There's not much to be done on our end beyond getting to the tunnel undetected, and if they're truly in such a tenuous position we may be able to roll over them with naught but momentum and surprise."

At this point, hit and run tactics against the soldiers out of the keep and their supplies would likely just cause them to retreat to the keep, making our job harder, and while if we were lucky we might be able to get extra recruits from the resisting townsfolk, that is both unlikely to be worth more than the increased difficulty of an attack on the keep, and potentially possible after we behead the forces here anyway."
