Let's see. We have 20 people to arm, correct?
They're probably not proficient with more than simple weapons. Half could be armed with morningstars, a fairly cheap weapon with a high damage (but still allowing a shield). Let's call these the Venus squad for now. The other half could provide fire support with crossbows--half heavy, for damage, and half light, for speed. Call this the Green squad for now. That makes the cost for weapons (10*8)+(5+50)+(5*35), or 80+250+175, or 505 gp.
Armor is rather important. The Venus squad should have good armor, say chainmail, plus a heavy wooden shield each. Green Squad would be better-served by mobility, so leather armor would be better. Also throw in a buckler for a little extra defense. Thus the armor cost would be (10*150)+(10*7)+(10*10)+(10*15) or 1,500+70+100+150 or 1,830 gp. If we reduce Venus Squad to scale mail, we reduce the cost by 1,000 gp.
Finally, we would need light. For durability, nothing beats an everburning torch. Unless someone can cast Continual Flame. In the first case, giving an everburning torch to each group of two would cost 1,100 gp, while doing the same with Continual Flames costs 500 gp. So, use the spell if we have it.
Assuming that we buy everburning torches and outfit Venus Squad with scale mail, that costs 505+830+1,100 or 2,435 gp to our party. There's what, half a dozen of us? We each pitch in 410 gp, that's enough to cover miscellaneous costs too.

Well, the stronghold builder's guide says the everburning torch's price s 90 GP so...

Also, you can cut the costs by two thirds, Raiss is more than willing to lent her talents in armour and weaponsmithing to outfit this lot. And there's no point in diving the crossbow types, the speed they'd get is negligible, so we're better off just giving them all the heavy versions, along with a shortsword or some other backup weapon.

Alright. Giving them 90-gp torches rather than the SRD's 110, switching the light crossbows for heavy, giving Green Squad short spears (cheaper, Simple, can be thrown), and having Raiss make the stuff, costs are reduced to ([80+500+10]/3)=197 gp for the weapons, 830/3=277 gp for the armor, and 900 gp for the torches, for a total of 1374 gp (a little less--I rounded up). If everyone except Raiss paid 250 gp and Raiss paid half of that plus her labor, that's 21 gap over what we need, enough for Raiss to make a sword or something for the leaders of each squad, or to give the Venus Squad leader a breastplate instead of chainmail, or to give Green Squad hide instead of leather armor if we wanted.

Well, I'd suggest going back to the morningstars, due to the damage they provide, and that Raiss doesn't pay anything :P

I'd suggest daggers personally for that then, shortswords if we want to go the extra stretch for them.

Amusingly, daggers cost twice as much as shortspears IIRC.
Why daggers? I suppose we could get them for everyone, so the question is: Why just Green Squad?

Do note the following:

One, allies will also provide troops, materiel, and similar assets.

Two, These men and women are Warrior 1 at the moment. Proper training, however, will allow them to overcome their inherent weakness. As long as a PC can stay behind to supervise their training, they can be brought up to level 2 in a PC class that the PC could reasonable teach. Multiple PC's may combine specialties. For example: Asrean And Haian teach the soldiers personally. They combine their efforts to be capable of teaching them the Crusader class. If you had a commander from an ally, you could hve them teach the troops instead.

IN ADDITION, IF YOU ARE WAITLISTED: Now is your chance. You may roll up characters for use as battlefield commanders, in addition to your PC for gaming whenever someone dies.
