How do I set up a military squad to train?

I'm completely lost. I've done as the wiki told me to but still, they never trained. (I couldn't change the number from 10 to 3). So, having to make do with 10, I set it so my squad had 10 dwarves in it. Three of them had training axes but the others didn't have anything. I had a military leader but still, nothing.

So assuming I just want to start with say... 3 axe dwarves through training (I don't mind taking one axe dwarf at the embark screen but I'd prefer to train up the immigrants), how do I do it? I'm very confused and it's sort of worrying since I actually can't defend my fortress and I really would prefer not to have to spend the game with invasions turned off.

Build them an armor stand. Once the armor stand is up, scroll over it using the 'q' mode, and define a barracks from it. Now go back to it again and you should see your squad's name listed. Press 't' with that squad name highlighted and the squad will know where to train.

You'll also have to set their alert to 'Active/Training' in the military screen if you want them to do demonstrations and sparring - by default, that alert has its orders set to 'Train' for the full squad all year round; without specific orders to train, they'll stay as civilians but occasionally wander along to the barracks to do individual drills.

Still in the military screen, Schedules ('s') is where you set the general orders. If you have a squad of ten, but only want seven of them in active training at once, then you can edit the order for the first month (highlight 'Train' for the first month, press 'e' to edit, and use the +/- keys to change the minimum number to seven), Shift-Enter to save the changes, and press 'c' to copy the orders from the month you just changed. Then go down and press 'p' over the other months, and your changes will be pasted into that month's order slot.

To get an actual squad size of less than ten, you simply don't fill all the slots. You can create a new squad without filling the existing ones.

It is also important to go to the (s)quad menu and activate training
